Astarta-Kyiv, one of the largest vertically integrated agro-industrial holdings in Ukraine, firmly believes that achieving the desired flexibility and speed is impossible without transparent and well-understood processes.<\/p>\n<p>One of the first steps in this initiative for the Astarta-Kyiv team was the creation of a process repository based on <a href=\"https:\/\/pmb.com.ua\/en\/software\/qpr-processdesigner\/\" target=\"_blank\" rel=\"noopener\">QPR ProcessDesigner<\/a> \u2014 a new product on the Ukrainian market. Krystyna Pustovoitova, Head of the Project and Process Management Office at Astarta-Kyiv, and Hanna Mykolaienko, Business Process Management Manager, shared their experience with its implementation and the criteria for its selection.<\/p>\n<p class=\"\" data-start=\"19\" data-end=\"108\"><strong>\u2014 Let&#8217;s start from the beginning: why is working on processes important for Astarta-Kyiv?<\/strong><\/p>\n<p class=\"\" data-start=\"110\" data-end=\"369\"><strong>Krystyna Pustovoitova:<\/strong> &#8220;Astarta&#8221; is currently one of the largest vertically integrated agro-industrial holdings in Ukraine. We are a responsible business that is constantly evolving. Therefore, process management and improvement are extremely important to us.<\/p>\n<p data-start=\"110\" data-end=\"369\">This allows us to see the big picture, understand the processes we manage, identify who is responsible for the final outcome of each process, and define how we collaborate. Business process management helps clearly allocate roles and responsibilities, establish connections between processes, identify unnecessary actions and steps, and eliminate them. It is crucial that the drive to implement process management was supported at the highest level, as this is essential for the successful adoption of any changes. We have a great team, and we are committed to developing, optimizing our business processes, and helping the holding&#8217;s team achieve better results.<\/p>\n<p><strong data-start=\"19\" data-end=\"31\">Krystyna<\/strong>: From the experience of Astarta and other companies, I can say that without the support of management and their awareness of the value and importance of these tasks, process management cannot be implemented. Everyone has their operational tasks and priorities, and each business unit focuses primarily on achieving strategic goals and financial indicators. <code>Without management support, initiatives for systematic work with processes will be postponed, will move very slowly, or may not move at all. We are very grateful that we have the support of our leadership; we feel it, and it helps us move forward, plan our next steps, and implement ambitious plans.<\/code><\/p>\n<p class=\"\" data-start=\"19\" data-end=\"103\"><strong data-start=\"19\" data-end=\"103\">\u2014 When did the company start working with processes? What were your first steps?<\/strong><\/p>\n<p class=\"\" data-start=\"105\" data-end=\"527\"><strong data-start=\"105\" data-end=\"114\">Hanna<\/strong>: We started working on business processes at the end of 2023. We began by assessing the situation: identifying the processes we had, how they were distributed, and in which documents they were described. Then, we analyzed a large amount of internal documentation, established connections between the processes we had already identified, and created the target business process model for the agribusiness holding.<\/p>\n<p class=\"\" data-start=\"19\" data-end=\"59\"><strong data-start=\"19\" data-end=\"59\">\u2014 What stage is this process at now?<\/strong><\/p>\n<p class=\"\" data-start=\"61\" data-end=\"271\"><strong data-start=\"61\" data-end=\"73\">Krystyna<\/strong>: Currently, we have developed and approved the high-level business process model for Astarta, and we are now determining the priorities for further modeling and documentation of business processes.<\/p>\n<p class=\"\" data-start=\"273\" data-end=\"402\">For documenting business processes, we use the <a href=\"https:\/\/pmb.com.ua\/en\/software\/qpr-processdesigner\/\" target=\"_blank\" rel=\"noopener\">QPR ProcessDesigner<\/a> tool, which helps us build the business process repository.<\/p>\n<p class=\"\" data-start=\"19\" data-end=\"111\"><strong data-start=\"19\" data-end=\"111\">\u2014 How did the need for a process repository arise? What was the goal behind creating it?<\/strong><\/p>\n<p class=\"\" data-start=\"113\" data-end=\"570\"><strong data-start=\"113\" data-end=\"122\">Hanna<\/strong>: When we analyzed a large set of internal regulatory documents, we saw a clear need for a tool that would ensure structure, transparency, and accessibility of information, as well as the relevance and absence of duplicates in processes and documents. We needed to create a unified information environment that would contain the business process database, their owners, and relevant regulatory documents, and be accessible to all company employees.<\/p>\n<p class=\"\" data-start=\"19\" data-end=\"87\"><strong data-start=\"19\" data-end=\"87\">\u2014 Which features of the software product were important for you?<\/strong><\/p>\n<p class=\"\" data-start=\"89\" data-end=\"581\"><strong data-start=\"89\" data-end=\"98\">Hanna<\/strong>: Before starting our search, we defined 38 requirements for the future product, 19 of which were mandatory. The most important features for us were: a process web portal, the ability to set up and create custom reports for analytics, adapting notation to the business needs, and the capability to generate regulatory documents based on the process diagram. Looking ahead, we were considering the possibility of building a KPI system and monitoring them with the help of <a href=\"https:\/\/pmb.com.ua\/en\/software\/qpr-metrics\/\">QPR-Metrics<\/a>.<\/p>\n<p class=\"\" data-start=\"19\" data-end=\"107\"><strong data-start=\"19\" data-end=\"107\">\u2014 38 criteria \u2014 that\u2019s a very thorough approach. How did you come up with this list?<\/strong><\/p>\n<p class=\"\" data-start=\"109\" data-end=\"238\"><strong data-start=\"109\" data-end=\"118\">Hanna<\/strong>: The team of process managers and <span style=\"font-weight: 400\">executives<\/span> compiled this list based on their experience and the tasks set by management.<\/p>\n<p class=\"\" data-start=\"240\" data-end=\"335\"><strong data-start=\"240\" data-end=\"335\">\u2014 Were there enough products on the market that met at least the 19 mandatory requirements?<\/strong><\/p>\n<p class=\"\" data-start=\"337\" data-end=\"506\"><strong data-start=\"337\" data-end=\"346\">Hanna<\/strong>: We were choosing between European and Ukrainian developers offering products of the same class as <a href=\"https:\/\/pmb.com.ua\/en\/software\/qpr-processdesigner\/\" target=\"_blank\" rel=\"noopener\">QPR ProcessDesigner<\/a>. Each product was tested for two months.<\/p>\n<p><b>\u2014 Could you tell us more about why you chose QPR ProcessDesigner?<\/b><b><\/b><\/p>\n<p><b>Hanna<\/b>: We chose <a href=\"https:\/\/pmb.com.ua\/en\/software\/qpr-processdesigner\/\" target=\"_blank\" rel=\"noopener\">QPR ProcessDesigner<\/a> because the product had advantages over its competitors and met the requirements we had defined at the outset. We liked its user-friendly and intuitive interface, customization flexibility, support for various modeling standards, including the ability to customize notation, its performance, and the capacity for many users to work simultaneously. Of course, the price and the presence of an official representative in Ukraine were important as well.<\/p>\n<p><code>Localization of the interface in Ukrainian was also a crucial issue for us, as Astarta runs a socially responsible business, strictly adheres to current legislation, and focuses on developing our country. We communicate in Ukrainian and strive to ensure that the tools we use have a Ukrainian interface.<\/code><code><\/code><\/p>\n<p><b>\u2014 How was employee training conducted, and how quickly did they master the new tool?<\/b><b><\/b><\/p>\n<p><b>Hanna<\/b>: <a href=\"https:\/\/pmb.com.ua\/en\/courses\/corp-business-process-modeling-in-bpmn-2-0\/\" target=\"_blank\" rel=\"noopener\">The training program<\/a> consisted of six sessions: both theoretical and practical, using <a href=\"https:\/\/pmb.com.ua\/en\/software\/qpr-processdesigner\/\" target=\"_blank\" rel=\"noopener\">QPR ProcessDesigner<\/a> and the web portal. During the theoretical sessions, we were introduced to the software\u2019s features, taught how to build process models, learned about BPMN notation, and provided with instructions on how to use it.<\/p>\n<p>Colleagues from Project Management Bureau helped us identify the key elements that would be most useful to us \u2014 how to apply them correctly so that they would be convenient and understandable for all users. The process was quite straightforward, and I can say that working with this system does not require extensive training.<\/p>\n<p><b>\u2014 How was the process of filling the repository organized? How long did it take?<\/b><b><\/b><\/p>\n<p><b>Hanna<\/b>: After the training course, it took us just a month and a half to start working in the system. We selected process model templates from the available ones, customized the notation, reports, and directories to suit our needs, and began populating the repository. We immediately understood that for the effective implementation of process management, we needed a tool, which we selected, configured\u00a0and implemented quite efficiently. We are confident that with this tool, we won\u2019t have to step back and redo or refine anything.<\/p>\n<p><b>\u2014 What would you recommend to other companies that will follow a similar path?<\/b><b><\/b><\/p>\n<p><b>Hanna<\/b>: We would recommend focusing on products with a high level of customization and flexibility. This will allow the company to tailor the software solution to its business needs.
